Framework
The TransformED Leadership framework brings together two forces that are too often treated separately in educational leadership: the science of continuous improvement and the heart of leadership.
Together, they provide a way for leaders to move from bold equity-centered vision to system-level action by strengthening both the processes that guide improvement and the cultural conditions that make improvement possible.
TransformED Leadership is not just a title—it is a way of leading improvement differently.
This framework represents a shift away from top-down solutions, surface-level change, and initiative overload. Instead, it focuses on leaders empowering those closest to the work to identify problems, test change ideas, learn from evidence, and adapt practice over time.
Improvement is framed as learning, not implementation.
Leading with Heart and Science
Two dimensions of the framework:
- The science of systems improvement and disciplined inquiry
- The heart of empowering people, relationships, and culture
The Science of Improvement
The science of improvement brings discipline to change efforts. It emphasizes:
- Understanding the system that produces current outcomes
- Identifying and solving problems of practice
- Testing ideas through iterative inquiry cycles
- Learning from evidence and adapting over time
This dimension provides the structure, clarity, and coherence needed to move beyond isolated initiatives toward sustained improvement.
The Heart of Leadership
The heart of leadership focuses on the human conditions that make improvement possible. It centers:
- Trust and belonging
- Shared ownership and agency
- Psychological safety and vulnerability
- Moral courage to name and address equity gaps
This dimension ensures that improvement work is relational, inclusive, and grounded in values rather than just a technical process.
TransformED Leadership Logo
The TransformED Leadership logo visually represents this framework and the integration of improvement science and a positive culture.
Arrows = continuous improvement and inquiry cycles
Heart = culture, empowerment, and safety
Blue = science, systems thinking, disciplined inquiry
Red = purpose, values, urgency, and moral courage
Together, these elements reflect a core belief of TransformED Leadership: lasting improvement happens when process and purpose are intentionally integrated.
Together, they embody the mission of TransformED Leadership:
To close equity gaps ( ❤ ) by helping educational leaders improve systems ( 🠊 )
This framework is explored in depth in Where the Science of Improvement Meets the Heart of Leadership: Leading Equity-Focused School and District Improvement.
The book provides the research base, leadership examples, and practical tools that bring this framework to life in schools and districts. The In the Loop newsletter extends this work by exploring how the framework is applied, adapted, and evolving in research and real leadership contexts.

My Theory of Action
This framework is grounded in the following theory of action:
If educational leaders cultivate positive workplace cultures grounded in shared ownership and vulnerability, then schools and districts will be able to sustain disciplined, systems-level continuous improvement, which leads to solving the most pressing student equity gaps at scale.
